Invisible engineering

I called my professional life "invisible engineering" because the most important thing I ever built was the thing nobody could see. It was not the system we secured, and it was not the certificate somebody hung on a wall. It was the capability that stayed in people after I walked out of the room. That is what invisible engineering means: building something that keeps working when you are not there to hold it together.

The test for it is simple, and it is not kind: what would stop in your organisation if you disappeared for three months? Everything that stops is an achievement of yours and a debt on the person who comes after you. Everything that keeps running without you is a legacy.

Documentation: writing what does not get written

Most of what you know is written down nowhere. Why the team rejected that route three years ago. What makes a particular client lose patience. Which alert is worth getting out of bed for at three in the morning, and which one can wait until daylight. That is exactly what an organisation loses when an expert walks out. It does not lose the information; it loses the reasons behind the decisions.

So write down the reasons, not the steps. Next to every important decision, record which alternatives you rejected, why you rejected them, and what would have to change before you would reconsider. One page of that is worth more than an entire manual of procedures.

Raising your successor

Succession does not start a month before you leave. It starts while you are at the peak of your ability, when handing anything over still costs you something. The hardest part of it is giving someone a decision they are allowed to get wrong, because nobody acquires judgement by having it explained to them. People earn it by carrying responsibility. So hand the decision over completely, and stay close enough to absorb the cost if the mistake comes. And on the day they decide against you and turn out to be right, understand that you have succeeded.

Here I will admit the hardest lesson I learned. For years I thought my value was in being the person who knows the answer. Then I understood that this is a ceiling rather than a privilege, because the one person holding the answer becomes the narrowest point in the whole organisation. Everything has to pass through them, and nothing can move faster than they do. The real value is to become the place where people who know the answer are made.

Hand over two outputs: one initiative that has passed through the five stages of innovation and reached proof at least — with an owner and a number that convinces an opponent. And a succession document of three pages: the five largest decisions your organisation has taken, the reasons behind them and the alternatives that were rejected, and what whoever follows you must know and will not find written anywhere.

The standard of success: that someone else runs the initiative for a whole week without asking you.
