InnovaForge canvas

One page that holds a project's whole journey: five stages, fifteen boxes, filled at the kick-off and revisited at every milestone.

The gap

The bottleneck is the journey, not the idea.

Classrooms, companies and startups rarely run short of ideas. They run short between the promising spark and the thing that actually reaches people. Three failures do most of it.

  • 1

    The problem was never found

The team jumps to a solution before anybody has found a problem worth solving, and then spends a year treating a symptom.

  • 2

The riskiest assumption was never tested

The concept goes to build without meeting a single real user, so the thing that would have killed it is discovered after the budget is gone.

  • 3

The launch was treated as the end

Nothing is measured, nothing is reviewed, and the next project starts from zero, having learned nothing from the one before it.

Why the usual tools do not close it

The field is not short of tools. It is short of a place to put them.

  • Techniques without a path

Brainstorming, SCAMPER, TRIZ, the six hats: all taught as exercises, none of them told when in a project they belong.

  • Stories without a method

The case study inspires, and then leaves the reader with no way to repeat what it describes.

  • Process without flexibility

Linear, gated models give structure and then punish the iteration that innovation is actually made of.

InnovaForge was drawn to close the three at once: give the techniques a place, give the stories a method, and give the structure permission to loop.

The framework

Five stages, and the cycle turns.

Each stage has one objective, a core action, the techniques that suit it, and criteria that say when it is finished. What you learn at Polish is what you ignite with next.

Stage 1

Ignite

In the programme, this stage is the spark

Gather the problems worth solving, and where the ideas came from.

Core action
Identify opportunities
Activities
Look for the problem underneath the complaint, mine inspiration from reports, competitors, customers and fields nobody here reads, and brainstorm with judgement switched off.
Techniques
Brainstorming · the 5 Whys · Provocation
Exit criteria
One to three problems, ranked, and a bank of first ideas.
About the stage namesShow less

The paper and the ambassador programme name the stages differently, and the two sets do not line up one for one. Where a stage really is the same stage, both names are given; where it is not, the paper's name stands alone.

The canvas

The canvas, empty and ready.

Fifteen boxes, one project. Ignite is filled in together at the kick-off, the canvas is revisited at every milestone, and it is what shows where the work has got to.

Stage 1

Ignite

Gather the problems worth solving, and where the ideas came from.

Stage 2

Forge

Turn an idea into a concept somebody outside the team can hold.

Stage 3

Temper

Put the riskiest assumption in front of a real user and learn.

Stage 4

Sculpt

Give it goals, a road and the resources to walk it.

Stage 5

Polish

Launch it, measure what it changed, and name what comes next.

The language here is the project's own. Everything typed stays in this browser. Your canvas stays in this browser. Nothing is sent anywhere.

How it is run

Three rules, under all five stages.

  • Collaboration with purpose

Innovation is a team sport. Safety to speak, and people who do not all think alike, make stronger ideas than any one head.

  • Failure is data

Every prototype that did not work told you something true. That is what it was for.

  • A guide, not a cage

The stages scale to the project. A semester assignment and a company's quarter both fit; the size of the canvas does not change.

Who it is for

The same five stages, at five different sizes.

  • Students

One semester project through all five stages, with the canvas as the thing that gets marked.

  • Educators and trainers

Each technique taught inside the stage it serves, and the exit criteria as the rubric.

  • Corporate teams

One cross-functional initiative, one quarter, and the canvas reviewed at every milestone.

  • Entrepreneurs

Ignite to Temper compressed into weeks, and the Polish metrics as the evidence an investor is shown.

  • Academic institutions

The five stages as a shared vocabulary across innovation programmes, and what they produce as something to study.
